2-year executive coaching & leadership transformation
The Challenge
The firm was at risk.
Nine major research projects were running simultaneously. Except, only one was delivering their projects on time. Missed deadlines threatened relationships with cornerstone clients, where a single loss could mean significant revenue impact.
The surface problem was execution. However, the deeper issue was leadership. Communication breakdowns, uneven management, low confidence in decision-making, and cultural friction were cascading through the organization particularly across two large divisions led very differently.
The Work
Execuvu began by listening deeply.
Two weeks of interviews across every level of the organization, from senior leadership to frontline researchers. No fixes. No prescriptions. Just clarity.
What emerged was unmistakable:
  • One division lacked structure, support, and accountability
  • Leaders were hands-off where presence was required
  • There was no shared process for delivery, training, or decision-making
Execution couldn’t improve until leadership did.
The Shift
We focused on structure before behaviour:
  • Restructured leadership and introduced a coached manager where gaps existed
  • Built a dedicated training function using top performers as internal coaches
  • Designed a two-year custom leadership program focused on execution, trust, and decision-making
  • Established clear meeting norms to create safety, respect, and productive challenge
Leadership became a practiced skill not an assumed title.

The Impact
  • Delivery performance improved from 10% on-time completion to near 100%
  • Client relationships stabilized and revenue risk was reduced
  • Internal leaders were promoted into senior roles after the engagement ended
  • A sustainable coaching mindset replaced reactive management
Core execution issues were largely resolved within six months. Culture change followed and stuck. Execuvu stayed in touch with key players and we were proud to see that the change we helped steward made a lasting positive impact on the company even after our engagement had come to a natural end. Teams used the decision forums, delivery rhythms, and escalation norms established during our work. Issues surfaced early.
Why it Matters
Execution problems are rarely operational alone. They’re human.
By rebuilding leadership presence, structure, and trust, the organization didn’t just hit deadlines, the people running it regained confidence in their ability to deliver at scale.
Conversation changed behaviour and structure helped sustain it.
